SOP: Site Control (Construction Site Management)

1. Purpose

To control all activities on site so the project runs safe, on time, within budget, and with high quality.

2. Core Principle

“Control = Plan + Monitor + Act immediately.”
If you don’t control daily → problems grow silently.

3. Site Control System (5 Main Areas)

1. Work Control (Production)

Control what is being built:

  • Follow drawing and method

  • Daily work plan (Today plan)

  • Track progress vs schedule

  • Check productivity (output per team)

👉 Tool:

  • Daily task board (To do / Doing / Done)

  • Gantt Chart (weekly overview)

2. Quality Control

Control how work is done:

  • Check before, during, after work

  • Follow checklist for each activity

  • No approval = No next step

  • Record defects and fix immediately

👉 Tool:

  • Quality checklist

  • Inspection request (IR)

  • Photo documentation

3. Time Control

Control project timeline:

  • Daily progress tracking

  • Compare plan vs actual

  • Identify delay early

  • Take action immediately (add labor / adjust plan)

👉 Rule:
1-day delay = fix today, not tomorrow

4. Cost Control

Control money on site:

  • Track material usage

  • Prevent waste and theft

  • Control labor efficiency

  • Compare actual cost vs budget

👉 Focus:

  • Reduce rework

  • Reduce idle time

  • Reduce over-order materials

5. Safety Control

Control risk and accidents:

  • Daily safety briefing (Toolbox talk)

  • PPE required (helmet, shoes, gloves)

  • Safe working method

  • Clean and organized site

👉 Rule:
No safety = No work

4. Daily Site Control Routine (Very Important)

Morning (Before Work)

  • Review today’s plan

  • Check drawings and materials

  • Assign tasks to teams

  • Safety briefing (5–10 minutes)

During Work

  • Walk site (Site inspection)

  • Check quality + safety

  • Solve problems immediately

  • Take photos and notes

End of Day

  • Check completed work

  • Compare plan vs actual

  • Record issues

  • Prepare plan for tomorrow

5. Site Control Tools (Simple but Powerful)

  • WhatsApp / Telegram group (team communication)

  • Daily report (text + photo)

  • Checklist (quality + safety)

  • Drawing set (latest version)

  • Measurement tools

  • Task board (whiteboard or digital)

6. Rules for Strong Site Control

  • No drawing = No work

  • No checklist = No quality

  • No report = No control

  • No discipline = No success

7. Common Problems (And Fix)

Problem: Workers don’t follow plan

✔ Fix: Clear instruction + daily briefing

Problem: Delay

✔ Fix: Track daily + act immediately

Problem: Poor quality

✔ Fix: Check early, not at the end

Problem: Material waste

✔ Fix: Control usage + storage

8. Responsibility

Site Engineer

  • Main controller of site

  • Plan + check + solve

Foreman

  • Control workers and execution

Workers

  • Follow instructions and quality standard

Project Manager
