Focus means saying “no” to most things so the right things ship. Each week, choose only 3 priorities for the team—visible to everyone, owned by someone, with a clear finish line.

Speed up flow

  • Less context switching → higher quality.
  • Crews align around what matters now.

Protect quality & date

  • Effort concentrates on critical path.
  • Defects drop because attention is deeper.

Clear accountability

  • Each priority has one owner.
  • Status is binary: Done / Not Yet.

2) How to Choose the Top 3 (វិធីជ្រើសរើស)

Decision Filters

  • Critical Path? Unblocks next trades or inspections.
  • Risk Reduction? Removes a safety/quality/schedule risk.
  • Value Now? Clear client-visible progress this week.

Impact × Effort (quick map)

  • High impact / Low effort → pick first.
  • High impact / High effort → split into milestones.
  • Low impact → park or delegate.
Rule of One: Each priority has one sentence scope, one owner, and one clear done-definition.

3) Weekly Cadence (រង្វិលជុំប្រចាំសប្ដាហ៍)

Monday — Pick & Plan

  1. Select Top 3 using the filters above.
  2. Break each into 2–4 tasks with owners & ETA.
  3. Post on the site board + share to chat.

Fri — Review & Reset

  1. Mark Done / Not Yet with photos/metrics.
  2. Carry over max 1 item; otherwise cut or split.
  3. Recognize wins; note 1 lesson learned.
Anti-pattern: Carrying 5–8 “priorities”. If everything is #1, nothing is.

4) WIP Limits & Focus Rules

WIP (Work-in-Progress) Limits

  • Team: work on only the Top 3 first.
  • Zone: max 2–3 trades active at once.
  • Blockers > 24h → escalate (see Law: Stand-Up 10:15).

Focus Guardrails

  • No new “urgent” item enters mid-week without dropping one.
  • Meetings > 30 min require an agenda + decision target.
  • Use timeboxes: AM build, PM coordination (example).

  • Top-3 Completion Rate = Done ÷ 3 (target ≥ 2/3)
  • Carryover Count (target ≤ 1)
  • Blockers Avg Age (target ≤ 2 days)

Operational

  • Context Switches / day (target ↓ week over week)
  • Inspection pass rate (first-time ≥ 90%)
  • Punchlist / 100 m² (≤ 3)
