SOP: DAILY SITE CONTROL SYSTEM (HARD Goals Driven)

Here is your Daily Site Control System (Based on HARD Goals)

— designed for you as a General Contractor (8AM) to control site like a professional company.

SOP: DAILY SITE CONTROL SYSTEM (HARD Goals Driven)

1. Purpose

To ensure every day on site:

  • work follows plan\
  • quality is controlled\
  • problems are solved early\
  • team stays aligned\
  • progress moves toward HARD Goal\

2. Core Concept

Every day = one step toward your HARD Goal

If daily control is weak →
➡ delays, rework, loss of money

If daily control is strong →
➡ fast progress, strong quality, client trust

3. Structure of Daily Control System

Your system has 5 control blocks:

1. Direction Control (Goal)

2. Work Control (Execution)

3. Quality Control

4. Communication Control

5. Problem Control

4. Daily Workflow (Full SOP)

STEP 1: Morning Briefing (10–15 min)

Purpose:

Align team before work starts

Who:

  • You / Site Engineer\
  • Site Supervisor\
  • Key workers\

What to Say:

  1. Today’s Target\
  • What must be completed today?\
  1. Priority Work\
  • Which work is most important?\
  1. Key Risks\
  • What can go wrong today?\
  1. Standard Reminder\
  • quality\
  • safety\
  • method\

Example:

Today we focus on column casting.
Must finish before 4PM.
Check alignment and vibration quality carefully.

HARD Connection:

  • H → remind why this project matters\
  • A → visualize finished work\
  • R → emphasize deadline\
  • D → push discipline\

5. STEP 2: Work Execution Control (During the Day)

Site Supervisor MUST control:

1. Work Progress

  • is work moving according to plan?\
  • compare actual vs planned\

2. Manpower Control

  • enough workers?\
  • right skill?\
  • any idle time?\

3. Material Control

  • materials ready?\
  • shortage?\
  • wrong material?\

4. Method Control

  • are workers following correct method?\
  • or doing shortcuts?\

Rule:

Do not wait until end of day to check

Check every 2–3 hours

6. STEP 3: Quality Control (Critical)

Before Work:

  • check drawing\
  • check level\
  • check dimension\

During Work:

  • monitor key steps\
  • check alignment\
  • check finishing\

After Work:

  • inspect completed work\
  • fix defects immediately\

Simple Rule:

Check BEFORE, DURING, AFTER

Example:

Concrete work:

  • Before → formwork + rebar check\
  • During → vibration control\
  • After → surface + curing\

7. STEP 4: Communication Control

Daily Required Communication:

1. Internal (Team)

  • supervisor → engineer\
  • engineer → you\

2. External (Client / Designer)

  • update progress\
  • report issues early\

Tools:

  • Telegram (your current system)\
  • photos + short report\

Rule:

No silent problem

If problem exists → report immediately

8. STEP 5: Problem Control System

When problem happens:

1. Identify

  • what is wrong?\

2. Analyze

  • why did it happen?\

3. Solve

  • what is the fix?\

4. Prevent

  • how to avoid again?\

Example:

Problem:
Wall not straight

Cause:
No alignment check

Solution:
Redo + enforce level check

Prevention:
Add checklist before plaster

9. STEP 6: End-of-Day Report (Very Important)

Daily Report Must Include:

1. Work Completed

  • what was done today?\

2. Progress %

  • how much finished?\

3. Problems

  • what issues happened?\

4. Quality Status

  • any defects?\

5. Tomorrow Plan

  • what next?\

Format (Simple):

  • Photos (before / during / after)\
  • Short text summary\

Rule:

No report = no control

10. HARD Goal Integration (Daily Level)

Every day, ask:

H – Heartfelt

  • Are we working with purpose or just working?\

A – Animated

  • Does today’s work move toward clear result?\

R – Required

  • Are we treating this as serious work?\

D – Difficult

  • Are we improving or staying comfortable?\

11. Daily Checklist (Use This on Site)

  • Briefing completed\

  • Tasks clear\

  • Materials ready\

12. Roles & Responsibility

  • maintain client trust\

Engineer

  • control quality\
  • verify technical work\
  • support supervisor\

Site Supervisor

  • control daily work\
  • manage workers\
  • report progress\

13. Common Site Failures (Must Avoid)

❌ No Morning Briefing

→ team confused

❌ No Midday Check

→ mistakes continue

❌ No Quality Check

→ rework

❌ No Report

→ no control

❌ Late Problem Reporting

→ small problem becomes big

14. Golden Rules

Rule 1:

Control daily or lose control completely

Rule 2:

Small daily discipline = big project success

Rule 3:

Fix problem today, not tomorrow

15. Simple Daily Formula

Plan → Execute → Check → Report → Improve

16. Final Contractor Mindset

“A strong contractor is not the one who works hard…
but the one who controls the site every day.”
