1) Why Reduce Overload (ហេតុអ្វីត្រូវកាត់បន្ថយការលើសសមត្ថភាព)

Raise quality

  • Less context switching → fewer defects.
  • Attention stays on critical details.

Protect schedule

  • Flow improves on the critical path.
  • Inspections pass first time.

Healthy crew

  • Overtime drops; morale rises.
  • Turnover decreases.

2) Diagnose Overload (វិធីស្គាល់ថា “លើស”)

Fast signals

  • Carryover tasks grow week to week.
  • More than 3 simultaneous priorities/team.
  • Frequent rework or punchlist spikes.

Root indicators

  • Unclear scope/acceptance criteria.
  • Hidden blockers (no owner/no date).

  • Max 2–3 trades active per zone.
  • Material readiness: delivery D-3, confirm D-1.
Speak in numbers: % complete, blocker age (days), inspection pass rate.

4) Methods — Cut • Delegate • Automate

Cut (កាត់)

  • Remove non-critical scope from this week.
  • Split big items into ≤ 1-day milestones.
  • Park low-impact tasks to a backlog.

Delegate (ផ្ទេរភារកិច្ច)

  • Give clear one-sentence scope + done-definition.
  • Assign one owner; confirm ETA.
  • Use RACI for cross-team tasks.

Automate (ស្វ័យប្រវត្តិ)

  • Checklists for recurring QC steps.
  • Templates for owner updates & change notes.
  • Simple boards to visualize status/flow.

5) Weekly/Daily Cadence (រង្វិលជុំប្រចាំសប្ដាហ៍/រាល់ថ្ងៃ)

Weekly reset

  1. Pick/confirm Top-3 for the week.
  2. Break into 2–4 tasks each; assign owners.
  3. Remove items that don’t move the schedule or quality.

Daily Stand-Up 10:15

  • Escalate blockers aged > 24h.
  • End-day walk: photo log • defects tag • % complete.
